“AI will replace staff.” Frame early projects as augmentation: measure time saved, redeployment opportunities and upskilling plans. When pilots free staff from repetitive work, ask how those hours will be redeployed for revenue or customer value.

“The ROI is uncertain.” Use conservative assumptions in financial models and stress-test scenarios. If a pilot shows a consistent direction of travel, that signal is often sufficient to move from pilot to phased investment.
